  • Dan walks the site with phone. Responds to the recon questionnaire (already sent). Photos of every area: garden, nursery, classrooms, storage, equipment, water points, boundaries.
  • Indoor space survey (CRITICAL). Photograph each indoor space with measurements (length x width x height). Document which classrooms will become hydro rooms (Classrooms 1+2 + library walls). Assess shade house condition for charcoal staging. Document art shed layout for packaging conversion. Dan should note wall space, window light, ventilation, and floor condition for each room.
  • Inventory everything on site. Every tool, every container, every structure, every piece of equipment. Wesley builds the Equipment Inventory Master List (Playbook Doc 3.14) from Dan's photos + narration.
  • Map the 1 acre. Sketch or photo-map: growing area, buildings, paths, athletics court, storage. Rough m² estimates for each zone.

  • Sign the Cooperative Membership Agreement (Playbook Doc 1.7). Each youth signs or thumbprints. Parents/guardians sign for anyone under 18.
  • Sign the MOU Among Founding Members (Playbook Doc 1.9).
  • Elect officers: President, Secretary, Treasurer. Secret ballot. Simple majority.

  • Soil samples: Collect 5 soil samples from different areas of the contaminated ground (for future heavy metal testing before bamboo planting).

DAY 6

Morning: Bamboo + Donkey Route Scouting

  • Survey for Bambusa vulgaris. Dan + 2 youth spend the morning scouting river banks, roadsides, ravines within 5-10km of Cité Soleil.
  • Identify stands: GPS-mark (phone) every B. vulgaris clump found. Estimate size (# of culms). Assess harvestability (access, distance, terrain).
  • Photo each stand. Show scale, access route, approximate culm diameter.
  • Scout the donkey route: Can a donkey + cart get from the bamboo stands back to site? Where are narrow points? Is there water along the route? Map the footpaths vehicles can't take.
  • Collect bamboo culms for bookshelf construction. Two purposes for this trip: (1) map wild stands for charcoal production, AND (2) bring back culms for building bamboo bookshelves in the library (needed Day 16 for wall conversion to hydro racks). Select straight, mature culms suitable for furniture.
  • Contact Bambou Facile (Jupille Facile, PREBHA program). Inform them of SAKALA's bamboo charcoal plan. Ask about Guadua angustifolia availability in Haiti.

Afternoon: Farrier Mentor Search

  • Wesley contacts FAMV (Faculté d'Agronomie et de Médecine Vétérinaire, Damien, Port-au-Prince). Ask for equine/livestock department. Explain: SAKALA needs a farrier mentor for youth apprenticeship. Can they connect us to a working farrier or provide a professor/student to train 2 youth in hoof trimming, shoeing, and basic livestock health?
  • Wesley contacts UEH veterinary science contacts if FAMV doesn't respond.
  • Dan asks locally: Does anyone in Cité Soleil or nearby know a blacksmith or farrier? Old-school marechal-ferrant? Someone who shoes horses/donkeys at the markets?

  • Processing area sanitation. Pre-processing and post-processing cleaning checklist walkthrough.
  • PPE introduction. Gloves for processing, boots for field work, hairnets for food handling. (Even before equipment arrives... establish the HABIT.)
  • Temperature awareness. Cold storage principles. Why moringa must be <10% moisture. Why sauce pH must be <4.6.
  • Practice: Every youth washes hands properly, demonstrates putting on PPE, cleans a processing surface.

PRODUCT QUALITY STANDARDS

  • Moringa grading: Bright green = A, faded = B, brown = reject. Moisture target <10%. Practice grading with actual moringa from the nursery.
  • Hot sauce standards: Color consistency, heat level, pH <4.6 rule (explain why... botulism prevention).
  • Mamba standards: Smooth texture, golden brown color, no grittiness, no burnt flavor.
  • Honey standards: Moisture <18.6%, color grading, crystallization documentation.
  • Batch numbering system: Teach the format: [PRODUCT]-[YYYYMM]-[###]. Every batch gets a number. No exceptions.
  • Practice: Grade actual moringa samples. Assign batch numbers to imaginary batches.
Deliverable: Product Grading Standards poster (Kreyòl, with color photos of A/B/reject). Batch Number System posted.

  • MonCash: Ensure Finance Lead has MonCash account active. Practice sending/receiving payments.
  • Petty Cash: Establish 5,000 HTG maximum. Explain the rules: every withdrawal needs a purpose, an approver, and a receipt.
  • Weekly P&L: Explain the template. "This is what you fill out every Friday."

  • Practice submission: Enter today's weather. Enter a mock harvest log. Enter a mock daily finance. Submit. Verify Wesley receives it in Delaware.
  • Offline mode: Demonstrate that forms work without internet. Data syncs when signal returns.

  • Full-day simulation. Run the franchise daily schedule from 6:00 AM to 5:30 PM. Every role does their assigned tasks. No actual production required... just the ROUTINE.
  • 6:00 AM — Farm opening checklist (security, equipment, weather)
  • 6:15 AM — Morning stand-up (15 min). Dan facilitates first one as model.
  • 6:30-10:00 AM — Role-based work (farmers to beds, processors to station, etc.). Hydro Leads: indoor hydro check (nutrient levels, water levels, plant health across Classrooms 1+2 and library walls) is a daily task during this block.

Full Day: Hydroponics Team (2 Hydro Leads + all available youth + Dan)

  • This is a FULL DAY build, not an afternoon demo. Three indoor spaces are being converted into production hydro rooms with ~2,500 total plant capacity.
  • Kratky method introduction (6:30 AM). Explain the concept: plants grow in nutrient solution, no electricity, no pumps, no soil. Zero-input after setup. Perfect for contaminated soil sites.
  • Classroom 1 setup: Install PVC racks along walls and center. Cut holes for net cups. Fill with nutrient solution. Target: largest room, highest capacity.
  • Classroom 2 setup: Same PVC rack installation. Maximize vertical space with tiered shelving.
  • Library wall conversion: Build bamboo bookshelves (from Day 6 culms) as freestanding units. Move books from wall-mounted shelves to new bamboo furniture. Install PVC hydro racks on freed wall space. Net cups and nutrient solution in place.
  • Plant across all 3 spaces (~2,500 plant capacity): lalo, lettuce, peppers, basil, thyme, parsley, scallion, chard. Mix fast-harvest crops (lettuce 30 days) with continuous-harvest herbs (basil, thyme, parsley).
  • Teach: Water level management (the air gap is the key... roots need oxygen). pH awareness. When to add nutrients. How to check root health. Daily monitoring protocol for all 3 rooms.
  • Hydro Leads take ownership. Their job from this point forward: daily check of all 3 rooms (nutrient levels, water levels, plant health), document growth, photograph roots weekly.
Deliverable: First mamba + sauce batches. 3 indoor hydro rooms fully built (Classroom 1, Classroom 2, library walls) with PVC racks, net cups, nutrient solution, and ~2,500 plants installed. Bamboo bookshelves built, books relocated. 2 Hydro Leads assigned and monitoring daily. This is full-scale indoor production, not a demo.
BAMBOO CHARCOAL TEST

  • Harvest test. Go to nearest mapped B. vulgaris stand (from Day 6 recon). Harvest 10-20 mature culms. Transport to site.
  • Simple test burn. Even without a drum kiln... build a basic earth pit, char a few culms, see what the charcoal looks like. This is a proof-of-concept, not production.
  • Assess: How hard was the harvest? How far? How long? Can 3 people do this daily?
  • Document: Photos, distance, time, estimated daily harvest capacity.
Deliverable: First bamboo charcoal sample produced. Harvest logistics validated. Daily capacity estimated.
MARKET RECONNAISSANCE

  • Final photo sweep: 20+ photos showing: signs posted, training complete, cooperative formed, site organized, youth in roles.
